Most of the world still thinks of artificial intelligence as something that lives inside a screen. Japan is building something very different. It is bringing AI into factories, warehouses, hospitals and farms. Robots are no longer waiting in labs. In Japan, they are already working.
This is what the tech industry calls “physical AI.” It means AI systems that control real machines in real environments. These systems do more than process words or images. They operate robotic arms, autonomous forklifts, delivery drones and surgical tools.
To understand why Japan is moving so fast, you need to understand its population problem. The country may face a shortage of around 11 million workers by 2040. Nearly a third of its population is expected to be over 65 by 2042. Japan already projects a shortage of 5,70,000 care workers by that same year. In nursing, there is only one applicant for every 4.25 jobs.
For Japan, physical AI is not about innovation alone. It is about keeping the country running.
The government is backing this shift with serious funding. In March 2026, Japan’s Ministry of Economy, Trade and Industry announced that it wants to capture 30 per cent of the global physical AI market by 2040. It also plans a five-year public support package worth about $6.34 billion starting from fiscal year 2026. The goal is to build large-scale domestic AI systems through public and private cooperation.
Japan already has a strong foundation to build on. Five of the world’s ten largest industrial robot manufacturers are Japanese, including Fanuc, Yaskawa and Kawasaki. Japanese firms hold around 70 per cent of the global industrial robotics market. The country currently has over 4,50,000 industrial robots operating in its factories.
Now the focus is on making these machines smarter. Earlier, robots followed pre-written instructions. Now, they are given a goal and use of AI to decide how to achieve it. They can test thousands of possibilities in a digital simulation before making a real-world move.
The market shows how fast this shift is happening. Japan’s physical AI market was valued at $307 million in 2025. It is projected to reach $6.76 billion by 2035, growing at over 36 per cent annually.
The impact go beyond Japan. China is also investing heavily in its own physical AI sector. A global race is now forming, not just for market share, but also to set the standards and control supply chains.
For countries facing similar labour shortages, Japan offers something important. It is not just an idea; it is already working.
